First Multi-site Multi-project task

I'm the IT Manager for a rapidly growing surgical group. Up until recently I was their only technical person and I handle everything with computers, phones, logistics, contracts and more. However we are getting ready to have a massive growth in tasks and I am beginning to feel overwhelmed at the variances.

Currently I deal with our surgeons and 11 hospitals and surgical centers. With each one I am a liason as to keeping track and setting up communication with getting my surgeons wireless access and other "electronic" privelages while maintaining HIPAA security. Now to add this, I learn that we may be expanding into three other building and two of these buildings are buing designed to our specs.

Again, basically being the only resource for them for IT and me overseeing all of these projects while still maintaining other growing projects has me concerned about keeping track of everything and not allowing tasks to fall through the cracks or to drop the ball.

I have never done project management or time line construction to this extent and am really looking for some guidance. Thank you.

You will need to lay everything out like a blueprint. What needs to get done, how much time you have and how many resources do you have available. If your by yourself, good luck. Because that overhaul sounds like your gonna need help. Dont try to be superman and take it all by yourself, what can happen is you will start to lose focus on other areas because your working on one certain area. Hire a consultant or maybe a perm to help lighten your load. One guy to do that much? you must be getting a good salary :)

Cr@zy@ssM@g!c!@n, I appreciate you general guidance and vote of confidence. Along with that, I with I was getting paid as well as my duties require, but that's another question I plan on starting. What I am looking for is an application or template (we have MS Project 2003) that will lay out the basics for such a task and have ticklers to remind me to get back and check on certain tasks if they go un-attended for too long. Thank you for your post and I like your nick.

Your needs, in first hand, not in PM-software, You need help in up-level project management maturity in your organization. You can see results for search 'CPMMM, CPM3, OPMMM, OPM3' on the Web. Methodology higher than insruments. Software in second hand. As an KPI for PM-implementation projects software have only 5% (VW couching analysys for trends in PM area - 2004). I am working for international company, we have many locations in 3 countries - for this purposes (management by the objectives, management by the projects - between locations) and we are using in our own IT-department (in all this countries - for all projects - it is near 90 projects per year with different levels of difficult and integration) self-made tool based on Lotus (IBM) solutions. But we had success only after some educational program for our specialist - such as PM-fundamentals (NO TOOLS - ONLY METHODOLOGY), development some procedures for our job etc.

From your question I wasnt able to understand the kind of projects you have been entrusted with. My basic question is are these software application projects or something else? I see you also use MS Project 2003. I have a template to manage software development activities along with the necsaary WBS etc. But I am not sure if these are what you want. Let me know if you require the template.

Currently the Projects in front of me involve going from a single location to networking 4 new locations. The three other locations are being built to our specs and I'm trying to get a template (not an application) of standards and processes to make sure that all the IDF's (closet, rack, hardware, PBX, SLA's, wiring, size, cooling, connectivity, security, redundancy (data, voice, electricity) with the ability for growth are all taken into consideration during planning. With this, I would like to further create a documented Standard and Policy's for any future growth and to satisfy any HIPAA Contingency Planning.

Although everyone seems to be responding to this as a project management issue (and I'm sure when it comes to implementation that will be a factor) by your last post I think this actually becomes a technical architecture issue. If you use architectural disciplines you will be able to develope the template to standardize the best practices and designs to implement the 4 new sites.
